Initial Situation
Context
This client is a real estate marketplace project. When I joined the project around eight months ago, the founder was completely lost regarding her application and website development.
She had no clear understanding of how the backend was built, struggled to express her needs, and had developed strong mistrust toward the existing development team. On their side, the team was also doubting their own work, unsure of the final goals and expected outcomes.
The Problem
- No clear vision of the product architecture
- Founder unable to translate business needs into technical requirements
- Loss of trust between founder and development team
- Scattered tickets, poor visibility on progress, and recurring delays
- High stress and misalignment on priorities
Solution Provided
The Mission
Recreate clarity, trust, and alignment across the project by acting as a bridge between the founder and the technical team, while restoring control over delivery.
My Role
Digital Project Manager, acting as translator, facilitator, and operational lead between a French-speaking founder and a Vietnamese development team.
The Approach
The first priority was not technology, but communication and structure.
- Spoke directly with the founder in French to deeply understand her vision and frustrations
- Translated business needs into clear, actionable tasks for the Vietnamese team
- Produced short explanatory videos to clarify features and expectations
- Created clear documentation to align everyone on goals and scope
- Centralized all tickets and project tracking inside a single Notion workspace
Execution
Tooling: Centralized ticket and project management in Notion
- Clear visibility on delays and bottlenecks at a glance
- Defined ownership for every task and ticket
- Improved day-to-day efficiency for both founder and team
- Reduced confusion and emotional friction across the project
Results and Benefits
Results
- Founder regained trust in the team and the project direction
- Team gained clarity on priorities and expectations
- Project moved from chaos to structured, visible execution
- Improved collaboration and communication across all stakeholders
Long-Term Impact
The project is not fully complete yet, and some expectations are still being addressed. However, the biggest shift was strategic: the founder decided to move from a fixed project-based model to a monthly retainer.
This created recurring revenue and allowed us to:
- Work with a long-term vision instead of short-term pressure
- Implement features that were not originally planned but are now critical
- Reduce stress while increasing alignment and delivery quality
Growth Perspective
What’s Next
The upcoming months will focus on stabilizing the product, releasing the application to the market, and onboarding real users. From there, we will continue iterating and building alongside the founder.
Why This Matters
This project shows how digital project management can rescue a struggling product by restoring clarity, trust, and structure. Beyond delivery, it highlights the value of human alignment and long-term partnership in complex digital projects.
